Why planning season needs three artifacts, not one

Most planning cycles produce a single monster spreadsheet that tries to be the goals, the ranking, and the sequence at once. By week three of the quarter it is none of them: the OKRs are buried on a tab nobody opens, the ranking is stale, and the roadmap is a list of everything that survived the meeting.

Planning is three different jobs. Define what success measures (OKRs). Cut the candidate list against impact and effort, in the open (prioritization matrix). Sequence what survived and hold the line on what did not (roadmap). Three jobs, three artifacts, each small enough to stay alive.

Every roadmap item should trace to a key result it claims to move; the item that traces to nothing is the first candidate for the cut list. The three templates are built to run that loop each quarter.

Questions PMs ask

Do these work for annual planning or just quarterly?

Both. The OKR tracker is quarter-shaped, the roadmap runs Now/Next/Later across any horizon, and the prioritization matrix is cadence-free. For annual planning, run the matrix once for the year and re-cut quarterly.
